The situation
A leadership team of seven met weekly. The strategy was documented and understood. Priorities were repeated often. Execution lagged consistently.
The owner's assumption was that the team lacked urgency.
What was actually happening
Meetings ended with shared intent but no named owner, no date, and no defined finished state. Overlapping responsibilities meant several people believed a task belonged to someone else.
The urgency was present. The structure that would have converted it into completed work was not.
What changed
- Decision authority was mapped so each recurring category of decision had one owner.
- The weekly meeting was restructured around open commitments rather than status updates.
- Every commitment received an owner, a date, and a description of what done looks like.

Open items stopped carrying forward week over week. Leaders raised blockers earlier because the structure made stalled work visible.
Meeting length decreased while the volume of closed commitments rose.
